The state in which an organisation is operating its current commercial reality and building its future state at the same time, with neither pretending the other doesn't exist. The cultural-validation step runs through this dual reality continuously — not as a one-off gate before the future state begins. Most failed transformations are caused by leaders treating transition as a project with an end date, when in fact the discipline of operating-both-at-once is the steady state of a serious business.
Three principles that hold across the transition
Principle 01
Not a phase
Transition is not a bridge between two states. It is the working condition under which both states coexist — the current one earning the runway for the future one, the future one shaping the priorities of the current one.
Principle 02
Cultural validation is continuous
The cultural-validation step does not end when the future state begins. It runs constantly, at family scale, organisation scale, and sovereign scale — the same primitive applied at every layer of who-is-allowed-into-what.
Principle 03
Mutual reward stays load-bearing
The operating primitive — mutual reward, transact without fear — does not shift register between V1 and V2. If it holds at the contact form, it holds at the £100M tranche. If it breaks in the transition, both ends break with it.
What gets done in the transition
Current state work: deliver the productised IMS practice — MaaS, DAM, end-to-end data backbone, the L1–L5 ladder, the operating-system framing — at commercial velocity. That earns the cashflow and the credibility the future state depends on.
Future state work: build the governance-and-validation identity layer, the round-table stewardship discipline, the consumer-pipeline connections, the 1:25 collaborative operating system. That earns the asymmetry the current state cannot generate on its own.
Transition discipline: refusing to treat either as the temporary phase that justifies cutting corners in the other. The integrity that scales is built precisely in the moments when it would be cheaper not to.
